A Website That Spoke
to Everyone.
Converted No One.

A cleantech aviation product with broken messaging, the wrong audience architecture, and a funnel that converted nothing. The rebuild went deeper than the website: it started with what the product actually was, and built everything else from there.

Methodology in Action

This engagement activated D1–D4 of the 5D Method: Diagnose, Define, Design, and Deploy, across the Market and Business pillars. The 360° Approach read the identity gap behind the product's commercial failure, and Direct drove the ICP narrowing and repositioning. When a product doesn't know what it is, no funnel can save it.

Methodology in Action

This engagement activated D1 through D4 of the 5D Method: Diagnose, Define, Design, and Deploy, applied simultaneously across the Market and Business pillars, with the People and Culture pillars informing the brand repositioning specifically. The 360° Approach opened with Detect: reading not just the product's commercial failure but the identity gap between what the product was technically and what it needed to mean to its market. The Direct discipline then drove two critical decisions: narrowing from three ICPs to two based on market signal, client feedback, and conversion data, and repositioning the brand from generic compliance tool to high-end climate action product. The Alignment System ensured that the brand, the website, the ICP architecture, and the automated funnel were all built around the same coherent identity. When a product doesn't know what it is, no funnel can save it. The repositioning came first.

The Situation

A real product. A real market. Zero conversions.

The product existed and the market need was real. But the website converted nothing: messaging was generic, and three different customer types were addressed on the same pages with the same language.

The deeper problem wasn't the website. The product hadn't decided what it was: positioned as a compliance tool in a market motivated by identity, values, and climate leadership.

The rebuild started there, not with design or copy, but with what the product needed to be, and for whom.

A real product.
A real market.
Zero conversions.
And a brand that spoke
to no one.

The product existed. The market need was real: aviation operators facing increasing regulatory pressure around emissions compliance and sustainability reporting. But the website was converting nothing, the messaging was generic, and the funnel had no architecture underneath it.

Three different customer types were being addressed simultaneously on the same pages, with the same language, through the same calls to action. The result was not broad appeal. It was no appeal. Every visitor arrived at content that was slightly wrong for them, and left without converting.

The deeper problem was not the website. It was that the product had not yet decided what it was. It was positioned as a compliance tool in a market that, for its most valuable customers, was not primarily motivated by compliance. It was motivated by identity, values, and the desire to lead on climate action in a way that reflected the quality standard of their operation.

The rebuild started there. Not with the design. Not with the copy. With the question of what this product actually needed to be, and for whom.

Before · After: What Changed and Why
Before
Positioned as a generic compliance tool, interchangeable with any competitor.
Three ICPs addressed at once; messaging precise for none.
Website built around features, not buyer pain points.
No automated acquisition motion; every step manual and disconnected.
After
Repositioned as a premium, values-led climate action product.
Narrowed to two ICPs based on market signal and conversion data.
Website rebuilt around pain-point-to-solution paths per ICP.
Full funnel automated: LinkedIn Ads → HubSpot → Apollo → email.
Before · After: What Changed and Why
Before
Brand positioned as a compliance and regulatory tool: functional, generic, interchangeable with any other product in the category. No distinctive identity. No emotional resonance with the market.
Three ICPs addressed simultaneously. Messaging written to satisfy all three, which meant it was precise for none. Every visitor experienced content that was partially right and partially irrelevant.
Website architecture built around product features, not buyer pain points. The conversion path was unclear and the calls to action were not differentiated by audience or intent.
No automated acquisition motion. No connection between paid traffic, lead capture, CRM, and outbound follow-up. Each step was manual, disconnected, and dependent on individual effort rather than system.
After
Brand repositioned as a high-end climate action product: premium, values-led, aspirational. Speaking to operators for whom sustainability is a market differentiator and an expression of who they are, not just a regulatory checkbox.
Narrowed to two ICPs. The third was deliberately eliminated: market signals were negative, client feedback confirmed low urgency, and conversion data showed high acquisition cost against low return. Focus replaced breadth.
Website rebuilt around pain point to solution pathways, differentiated by ICP. Architecture, messaging, SEO, and conversion paths all redesigned to speak precisely to the right audience at each entry point.
Full acquisition funnel automated end to end: LinkedIn Ads through to HubSpot CRM, Apollo outbound sequencing, and automated email workflows. The system runs without manual intervention at every stage between first touch and booked conversation.
The ICP Decision: Why Three Became Two

Market signals, client feedback, and conversion data made it clear: one segment had to go.

Active · Primary
New Generation Aviation Operators

Acquisition CostManageable
Market SignalPositive
Values-led operators for whom climate action is identity, not compliance. High motivation, receptive to premium positioning.
Active · Secondary
Charter Brokers & Intermediaries

Consistently negative signals and low urgency. Diluted the message to the other two. Removed.
The ICP Decision: Why Three Became Two

Most businesses keep every customer segment on the table because removing one feels like leaving revenue behind. The 360° read (market signals, direct client feedback, and conversion data across all four pillars) made the decision clear. One segment had to go.

Active · Primary
New Generation Aviation Operators
Urgency High
Acquisition Cost Manageable
Market Signal Positive
Values-led operators for whom climate action is a differentiator and an identity statement. High motivation to act, receptive to premium positioning, and willing to pay for a product that reflects their standards.
Active · Secondary
Charter Brokers & Commercial Intermediaries
Urgency Growing
Acquisition Cost Moderate
Market Signal Positive
Intermediaries who need to offer climate credentials as part of their commercial proposition to clients. Increasing market pressure to demonstrate sustainability commitment. Clear product fit and growing urgency.
Eliminated
Segment Three
Urgency Low
Acquisition Cost High
Market Signal Negative
Market signals were consistently negative. Client conversations confirmed low urgency to act. Conversion data showed high cost to acquire against low lifetime value. Keeping this segment on the page was actively diluting the message to the other two. Removed.
The Automated Acquisition Engine

The website rebuild was the foundation. The funnel automation connects every stage from first touch to booked conversation.

01
Paid Traffic: ICP-targeted LinkedIn Ads
Separate creative and messaging for each active ICP, so traffic lands on the right page.
LinkedIn Ads
02
Lead Capture: ICP-specific conversion paths
Differentiated paths per ICP reduce friction before asking anyone to convert.
Website
03
CRM Entry: Automatic lead routing and tagging
Every lead enters HubSpot automatically, tagged by ICP, source, and intent.
HubSpot CRM
04
Outbound Sequencing: Apollo enrichment and automated outreach
Leads enriched and sequenced by segment, not one generic outreach for everyone.
Apollo
05
Email Automation: Nurture and blast sequences
Automated nurture reinforces the repositioning; blast reaches the wider list on cadence.
HubSpot · Email
06
Booked Conversation: System-driven, not effort-driven
A qualified conversation, reached end-to-end without manual intervention.
Qualified Pipeline
The Automated Acquisition Engine

The website rebuild was the foundation. The funnel automation was the system built on top of it, connecting every stage from paid first touch to booked conversation, without manual intervention between steps.

01
Paid Traffic: ICP-targeted LinkedIn Ads
Ads designed and targeted specifically for each of the two active ICPs: separate creative, separate messaging, separate pain point framing. Traffic arrives at the right page for the right audience, not a generic homepage.
LinkedIn Ads
02
Lead Capture: ICP-specific conversion paths
Website rebuilt with differentiated conversion paths per ICP. Pain point to solution architecture means each visitor is guided through content relevant to their specific situation before being asked to convert. Friction reduced at every step.
Website
03
CRM Entry: Automatic lead routing and tagging
Every lead captured enters HubSpot automatically, tagged by ICP, source, and intent signal. No manual data entry. No leads falling through gaps between systems. The pipeline is always current and always accurate.
HubSpot CRM
04
Outbound Sequencing: Apollo enrichment and automated outreach
Leads are enriched via Apollo and entered into ICP-specific outbound sequences. Messaging calibrated to the exact pain point and motivation of each segment, not a generic sequence applied to everyone. Timing, tone, and content are all differentiated.
Apollo
05
Email Automation: Nurture and blast sequences
Automated nurture sequences keep warm leads engaged through content that reinforces the brand repositioning: climate action as a values statement, not a compliance exercise. Blast campaigns reach the broader list at the right cadence without manual execution.
HubSpot · Email
06
Booked Conversation: System-driven, not effort-driven
The end state of the funnel is a qualified conversation with a decision-maker who has been through an end-to-end automated journey (from first ad impression to booked call) without requiring manual intervention at any stage between those two points.
Qualified Pipeline
What We Worked On
01
Brand Repositioning: Compliance Tool to Climate Action Product
The identity decision made before the website was touched: premium, values-led, aspirational. It defined the tone, visual identity, and messaging hierarchy of everything that followed.
02
ICP Rationalisation: Three to Two, Based on a 360° Read
One segment was eliminated, not for lacking potential in theory, but because market signal, acquisition cost, and client feedback were unambiguous. Narrowing made precision possible.
03
Website Rebuild: Architecture, Messaging, SEO & Conversion Paths
Rebuilt from structural foundation to copy, around pain-point-to-solution journeys differentiated by ICP, with conversion paths reduced to minimum friction.
04
Full Funnel Automation: LinkedIn to HubSpot to Apollo to Close
The complete automated acquisition engine, connecting first touch to booked conversation without manual intervention between steps.
01
Brand Repositioning: From Compliance Tool to Climate Action Product
The most important decision in the engagement was made before the website was touched. The product needed a new identity (premium, values-led, aspirational) that spoke to operators for whom climate action is a market differentiator, not a box to tick. The repositioning defined everything that followed: tone, visual identity, messaging hierarchy, and the emotional register of every conversion touchpoint.
02
ICP Rationalisation: Three to Two, Based on 360° Market Read
Three ICPs were assessed simultaneously across market signals, client feedback, and conversion data. One was eliminated, not because it lacked potential in theory, but because the 360° read was unambiguous: low urgency, high acquisition cost, negative market signal, confirmed by direct client conversations. Narrowing to two made precision possible where breadth had produced nothing.
03
Website Rebuild: Architecture, Messaging, SEO & Conversion Paths
The website was rebuilt from structural foundation to copy. Architecture designed around pain point to solution journeys differentiated by ICP. SEO rewritten to capture the right intent signals for each audience. Conversion paths clarified and reduced to the minimum friction required to move a qualified visitor to action. Every element aligned to the repositioned brand identity.
04
Full Funnel Automation: LinkedIn to HubSpot to Apollo to Close
Built the complete automated acquisition engine: ICP-targeted LinkedIn ad campaigns, lead capture into HubSpot with automatic tagging and routing, Apollo enrichment and outbound sequencing, and automated nurture and blast email workflows. The system connects first touch to booked conversation without manual intervention between steps.

In Optimisation
Conversion moved from zero: 2 paying customers per month
The product had generated no paying customers prior to the rebuild. The new funnel and repositioned brand are producing consistent monthly conversions for the first time. The baseline has been established and is being scaled.
Early stage · Scaling in progress
Brand repositioning live: premium climate action identity in market
The product no longer speaks the language of regulatory compliance to an audience motivated by values and identity. The repositioning has changed how the product is perceived in its first impression: across ads, website, and outbound messaging.
Automated acquisition engine fully operational
LinkedIn Ads to HubSpot to Apollo to outbound email, the full funnel runs without manual intervention between stages. Pipeline is being generated systematically, not through individual effort, for the first time in the product's history.
ICP rationalisation: commercial focus restored
Eliminating the third ICP cleared the messaging, reduced wasted acquisition spend, and allowed the product to speak with precision to the two segments most likely to convert. The decision is confirmed by early funnel data.

What This Case Reflects

You cannot fix a funnel if the product doesn't know what it is.

Fix the positioning first. Then the funnel. Then automate the system underneath it. In that order, nothing else.

what it is.

The website was broken. But the website was a symptom. The real problem was a product positioned around regulatory obligation speaking to a market motivated by identity, values, and the desire to lead. Fix the positioning first. Then fix the funnel. Then automate the system underneath it. In that order, nothing else.
